PLAN DE GESTIÓN DE TIEMPO La Gestión del Tiempo del Proyecto “Diseño e Implementación de Protocolo de Seguridad para Actividades Co-­‐curriculares y Extra-­‐curriculares del Colegio Gran Bretaña” incluye los procesos necesarios para lograr la conclusión del proyecto al tiempo estimado. Las diferentes tareas que se dividen de los paquetes de trabajo del proyecto esta compuesto de actividades que hacen referencia a los entregables de menor nivel de la WBS, por tal motivo a partir de la WBS del proyecto se realiza la descomposición de las tareas en actividades.

1. DEFINICIÓN DE ACTIVIDADES El proceso Definición de las Actividades para el proyecto tiene como finalidad identificar los productos entregables al nivel más bajo de la estructura de desglose del proyecto. Los paquetes de trabajo del proyecto están planificados en componentes más pequeños que son denominados actividades del cronograma, con el fin de proporcionar una base para asi poder estimar y establecer el cronograma, ejecutar, y supervisar y controlar el trabajo del proyecto. La definición y planificación de las actividades del cronograma están implícitas en este proceso, de tal modo que se cumplan todos los objetivos del proyecto. En el anexo número uno (actividades) se listan todas las actividades implícitas en el proyecto.

Para la definición de actividades se utilizó el juicio de expertos, esto nos ayuda a tener un mejor criterio al plantear cada actividad basados en la experiencia y habilidad en el desarrollo total del proyecto. Asesorías, reuniones con personal externo que han elaborado protocolos de seguridad para colegios (Colegio Anglo Colombiano, Colegio Nueva Granada) han sido identificados con el fin de contar con su experiencia para aportar sus conocimientos en dichas actividades.

2. ATRIBUTO DE LAS ACTIVIDADES Los atributos de las actividades nos ayudan a Identificar los diferentes perfiles que están relacionados con cada actividad del cronograma, tienen como propósito ser una guía de cómo se debe desarrollar cada actividad indicando código, duración, recursos tanto humanos como físicos a usar, quien es la persona encargada de ejecutar la actividad, entrada, salida, los posibles riesgos y las restricciones que tiene el Colegio

Gran Bretaña para dicha actividad. En el anexo número 2 (Atributo de las Actividades) se muestra el contenido de este.

A. Estimación de la duración de las actividades: Este proceso nos exige determinar con anticipación los tipos de recursos necesarios para el buen desempeño del proyecto, el cual nos basaremos por opinión de expertos, detalles de estimación, recursos a tomar en cuenta. El colegio Gran Bretaña celebra vacaciones colectivas de la parte administrativa y académica desde el 18 de diciembre de 2015 al 4 de enero de 2016, factor que se tiene en cuenta para la estimación de la duración total del proyecto, este periodo también será de receso para el grupo del proyecto.

Uno de los factores ambientales de la empresa que es de gran ayuda para el buen desarrollo del proyecto en la gestión de tiempo son los canales de comunicación establecidos en el Colegio Gran Bretaña, ya que ayuda a que la información sea rapida y eficiente ayudando que no genere retrasos.

Para la estimación de la duración de cada actividad del proyecto se usará la técnica grupal de toma de decisiones “tormenta de ideas” con los integrantes del grupo, ya que es que es una técnica muy útil para involucrar a todos los miembros del equipo en la mejora de la exactitud de la estimación y de las responsabilidad con los resultados de las estimaciones que se generen de esta metodología. Una vez se realice la tormenta de ideas y teniendo una terna de ideas se usará el Juicio de expertos para con el fin de escoger la mejor alternativa y así tener un criterio técnico de personas expertas en el tema.

La estimación de actividades principales que intervienen en el proceso de desarrollo del proyecto hace que la estimación sea una actividad minuciosa de implementar debido a la complejidad entre las actividades, por tal motivo podemos concluir que el buen seguimiento y ejecución de los atributos de las actividades (Anexo 2) nos ayudará a mitigar posibles retrasos en la entrega del proyecto.Se realizará seguimiento cada actividad cada 15 días con el fin de verificar que los atributos de las actividades sean los necesarios para cada actividad y de ser necesario replantearlos. La administración adecuada del tiempo es un trabajo grupal, ya que tenemos muchas actividades que dependen de la finalización de otra, por lo tanto la buena coordinación, cumplimiento y seguimiento de cada actividad debe ser una tarea conjunta.

B. Estimación de recursos de las actividades: En este proceso se determinará el los materiales, los recursos humanos, instalaciones que sean necesarios para la buena ejecución y desarrollo de cada actividad. Los recursos necesarios para el desarrollo del proyecto son mínimos, sin embargo se cuenta con la autorización de la dirección administrativa del Colegio Gran Bretaña de poder usar todos los recursos tanto tecnológicos como humanos que puedan llegar a necesitarse durante la ejecución del proyecto.

3. SECUENCIA DE LAS ACTIVIDADES Ya identificados los hitos y las actividades de diferentes niveles que compone el proyecto es necesario para el buen desarrollo del proyecto identificar y desarrollar las relaciones lógicas entre ellas. Algunas actividades tienen relaciones de prelación o dependencias existentes. Las actividades deben estar ordenadas con relaciones de precedencia así como también adelantos y retrasos, para el desarrollo posterior de un cronograma real. El método usado en el proyecto “Diseño e Implementación de Protocolo de Seguridad para Actividades Co-­‐curriculares y Extra-­‐curriculares del Colegio Gran Bretaña” es el PDM (Precedence Diagramming Method) el principal beneficio de este método es que muestra gráficamente las dependencias de las actividades, y es una herramienta de comunicación muy importante para las partes interesadas del proyecto (stakeholders). Este método nos ayuda a identificar fácilmente la Ruta Crítica del Proyecto. A continuación se describe la secuencia de las actividades por cada hito del proyecto:

4. RUTA CRITICA En el anexo 3, Secuencia de Actividades con Ruta Crítica, nos ayuda a visualizar paso a paso la gestión del proyecto para la planificación de procesos que define las tareas críticas y no críticas con el fin de prevenir los problemas de cronograma y los posibles cuellos de botella de cada proceso. De la ruta crítica podemos definir que: 4.1 Define las actividades requeridas colocándolas en una lista ordenada. 4.2 Crea un diagrama de flujo mostrando cada actividad en relación con las otras. 4.3 Identifica las relaciones críticas y no criticas entre actividades. 4.4 Determina la realización o la hora de ejecución para cada actividad.

5. CRONOGRAMA En el anexo 4 (Cronograma del Proyecto) se define el conjunto de fechas planificadas para la realización de las actividades. Tambien se puede identificar el cronograma de alto nivel desarrollado por los hitos del proyecto. El cronograma va a constituir nuestro plan de referencia de tiempo con la cual mediremos el progreso en la ejecución. Se determina el cronograma a partir de la lista de actividades (Anexo 1), la relación lógica entre estas mismas descritas en numeral 3 y en el Anexo 3 (Secuencia de Actividades con Ruta Crítica), y los atributos de las actividades (Anexo 2). 6. CONTROL DE CRONOGRAMA En este proceso se le dará seguimiento al estado del proyecto con el fin de actualizar el avance de este mismo y de ser necesario poder gestionar los cambios que puedan afectar la línea base del cronograma. Como indicador de control y seguimiento se usará el formato establecido por el colegio: Formato de Seguimiento al Desempeño (Anexo 5). Se implementará dos tipos de indicadores cuantitativos:

6.1 De cumplimiento: que evaluará la conclusión de una actvidad, indicando el grado de consecución.

6.2 De evaluación: este indicador hace referencia al rendimiento que se tiene de cada actividad, este indicador nos ayudará a evaluar también si los metodos y recursos implementados son los adecuados para la ejecución de las actividades El objetivo de los indicador propuestos es presentar la información que se considere de mayor relevancia para el seguimiento y análisis, estos indicadores se realizarán cada quincena, los cuales se documentará y comunicará a la rectoría del CGB, quien en caso de algún contratiempo determinará y aprobará junto al gerente de proyecto las acciones a implementar con el fin de subsanar las afectaciones en el tiempo.

Part one is about Edwards’s youth. In part two Edward is an adult and leaves his city of Ashland to go on an adventure. Throughout the novel, Edward gains respect from those around him through his acts of heroism. First and foremost, William tells a story about when Edward is asked by his town to ward off of an evil creature that has destroyed crops and killed animals. Bloom realizes though that the creature was only a man, a very large man living in a very small town. The man’s name was Karl. Edward finds Karl in a cave. He confronts Karl and shows heroism when he says “Eat me, I am the first sacrifice” (Wallace 67). This is heroic because he was willing to die just for the benefit of others.
