一.项目宗旨及其意义 宗旨意义 1.团队家教中心的宗旨
我们的宗旨是:构建优质平台,提高教学理念,服务公众社会,拓宽学习渠道,努力构造和谐理性教育系统,让家长放心,学生安心。
让“学生”进步,为家长省钱,帮助贫困的大学生,为他们提供更多的勤工助学岗位,为需要磨练自己的同学创造机会,为优秀的广商学子构造展现自我的平台。 2.项目实施的意义。
a.该项目的实施,不仅提供了更多勤工俭学的岗位,也为学校解决了一部分贫困生的生活问题。由于广商大学勤工俭学的岗位不多,未能全面照顾到贫困生,家教中心招聘教员时,将采取贫困生优先的方案,从中为为他们创造了更多的现实问题,具有现实意义。
b.该项目的实施,既培养了学生的锻炼能力,从中可以学到耐心,交际能力,换位思考,有利于大学生成为高素质的综合性人才。
c.该项目的实施,为学生今后的自我表现提供了一个平台,也为校区之间学生交流创造了途径,加强了学术上的交流。我们也热烈欢迎校区领导,团工委莅临指导。
d.该项目的实施,不同于校内的社团性质,旧社团没能兼顾到眼前困难和以后长期的发展,而该项目具有史无前例的创新性。
e.该项目的实施,同时也可以与志愿者结合起来,无形之中传播了大学生服务社会,奉献社会,学有所用,自在服务他人的崇高精神。 f. 该项目的实施,让广商成为三水地区的技术教育支持,广商成为三水地区的技术教育支持是客观的必然趋势。让更多的三水市民更加认可广商优秀的学子才有机会出去家教,广商的优秀学子在代表广商为广大的三水地区人民服务的时候,无形中增加了广商在三水人民心中的品牌认可度。
二,计划摘要 1,家教中心
家教中心是以方便广大的大学生在课余时间找到兼职的服务平台。以提供家教为主,为学生找兼职为辅,为广大的大学生提供良好和安全的学生兼职环境。
在三水地区,有80000多名中小学生,家教的市场可见之广。3000多家企业和繁华的市场销售,可见兼职机会之多。公司成立之初,主要为三水广场附近的三水市民提供家教和为一些需要临时工的企业提供临时工。等家教兼职中心发展到中期以后,公司会创办中小学的补习班和为要考计算机等级,英语四六级以及考一些其他的证书的同学创办培训班。 2,
项目资金的流动
1, 资金支出:除支付各相关人员工资外,前期上门家教项目,主要是宣传推广,以及培训、接送教员的费用。形成一定规模(面对企业提供临时工)后,在以往费用投资提高的基础上,还需要新增临时工的运输费,以及对企业调查的开支等。办补习班后,可能会新增用地费用及各种教育器材费用。包括黑板、粉笔、教材等。宣传及调研的费用将按需要适当支出。
2, 资金收入:主要来源于教员家教工作收入,临时工工资、红利,补习班教育收费所得的收入。此外,我们也将努力争取社会各界的支持,获得一定的赞助。
3, 市场需求 在三水地区,广东商学院很多学生一直苦于学校偏僻找不到兼职,和外面的市场接触甚少。企业经常性的一些促销活动,和有时候需要一些短期的工人,可是等需要的时候,一时半会不知道从哪里找。家长要请家教,但怕来历不明家的教老师。
在三水地区没有一所以学校为核心的家教中心,只是有一些私人的家教中心,但收费昂贵,非一般的家庭能请得起的,收费较低的家教主要是一些来历不明的个人,家长不敢请。所以三水地区的家教一直处于一个被客观条件压住的水平。还有三水地区没有专门为企业提供临时工的业务。对于一些不同季节不同时期需要员工数量不同的企业一直是非常苦恼的,顾的员工多了成本也就提高了,顾的员工少了,在忙时又忙不过来。我公司就可以为这些企业提供临时工,在平时,企业可以顾少一点工人,在忙时,我公司可以为这样的企业提供临时工。 4,组织与人力资源
团体实行股份所有,所有权和经营全共同属于创业小组。实行事务会长负责制,事务会长下面设人力资源部部长,事务财务部部长,业务开拓部部长。
三.服务介绍
1、家教:家教是我们项目的主营业务,是重点发展的业务,通过向
有需要的中小学生提供家教获益或作为家教中介向大学生提供家教兼职获取少量费用做为项目正常运作的资金。
①提供家教服务客户对象:初期主要面向小学初中阶段的学生提供家教补习服务,当后期发展成熟,具有一定数量综合能力较高的教员后,再把客户对象扩大到高中的学生

②提供家教兼职的客户对象:初期主要是面向广商三水校区的
在校大学生,作为平台向他们提供家教兼职,后期发展成熟可扩展到其它各大高校学生

③发展方式:初期由内部成员成立一个家教小组,请有经验的人士进行集体培训,然后进行家教服务。在此同时我们将在广商寻找更多的教员,由家教小组和专业老师提供培训,然后向其提供家教兼职。对于其中的优异者,我们将会组织起来,让其成为本机构的金牌教员,给予额外的待遇。遂步发展一支庞大而优秀的家教队伍 2.为广商的学生提供各类兼职:在向大学生提供家教兼职的同时
为了扩大业务量,满足求职学生的其它求职需要和用人单位的需要,附带兼营各类兼职的中介,向大学生提供多样化的兼职。

①客户对象:初期面向广商三水校区大学生,提供兼职岗位,
后期建立家教、兼职网后可扩大客户范围

②兼职来源:初期联系三水区企业、商场、店铺等可能需要
额外短期工的单位,建立合作关系。注意确保单位的正规、合法性。

3.办补习班:当家教业务办得比较成熟时,具有相当数量高质
量的补习教员时,为了节省人力资源,充分利优异的资源,在一对一家教服务上,举办补习班。初习班相对于家教,充分利用了人力,同时补习收费相对较低,有利于扩大客户群
①客户对象:小学、初中、高中的学生和一些需要考证的学生。 ②教员组成:经实践确定为优秀的学生家教或聘请职业教员 说明:家教中介与及为大学生提供兼职是两大重点发展的业
务,其中家教中介是重中之中。以后根据实际发展状况还可添加相关业务

三.人员以及组织结构
1.事务总会:由全体项目人员组成,对于重大事务的决定采取集体投票决定。选出一名事务会长,在情况紧急且未能组织事务总会时,由会长暂时行使最高决定权(事后可被事务总会驳回)。
2.事务财务管理部:负责安排项目团体成员的日常工作安排以及记录事务状况。需要熟知项目成员的相关情况,如空课时间,以便合理安排人员工作。同时负责团队财务的管理,记录财务使用、收入状况。
3.人力资源部:负责向客户与求职学生介绍相关业务与及听取他们的意见投诉等,同时负责洽谈合作,记录客户、求职学生的需求和相关资料。设立各类咨询联系方式,包括qq、电话、邮箱等。
按排好人员能在全大限度的时间内接通客户的联系是负责培训教员,记录要做兼职学生的资料,为需要临时工的企业提供临时工,和送教员上门家教比且保证教员安全。 4.业务开拓部:负责联系用人单位建立合作关系,以及实地考
察招人单位和聘请家教的家庭的真实状况,确保教员与求职学生的人身安全以及利益不受损。

说明:暂定以上部门,可根据运营实际作调整。定期招开事务总会,报告运营状况,总结问题等。
四,市场预测 一.市场需求概况
1. 家教群体基数巨大:
随着经济的发展,多数家庭在子女教育方面呈现出强烈的意识与观念。而且,由于各城市人口基数大,而家庭教育当前实际上又是每个家庭不可或缺的,因而目标性需求群体和潜在性开发群体(家庭)数量巨大,显然这是一个巨大的家庭教育消费群体 3. 家教期望决定需求:
目前,家长在教育方面给予孩子的期望值越来越高,在投资方面,“为了孩子,我做什么都可以,受多少苦都值得”、“孩子的前途就是我们家的前途”这种汲汲的渴求心态,更使得教育行业有别于其它行业。尤其近年来随着人们生活水平、社会教育水平的提高、家长教育的攀比心理也在提高。(如:“不管学习好也罢,学习差也罢,都希望有名师指导一番”,其实提高与否暂且不提,先教教至少心理满足了部分家长的平衡心理)。 3. 关键的信任度。
由于教育不同于现实的产品,教育水平的鉴别多数基于人们的感性认知,人们在投资教育过程中不少持有谨慎心理。尤其近年来,部分黑中介对市场的影响,一定程度上对家长的认识和需求起了负面的影响,信任度的建立成为教育行业一个重要的问题。 4. 基础家教利润分析: 以中等城市为列: 市区人口约550多万人口,每年的有效信息量平均在900条左右,每月平均80条左右,每介绍成功一分家教收取50元(杭州\广州\上海等沿海城市收取80-150元)费用,教员认证收费10元/人.那么代理每个月的收入有80条有效信息保守计算就是:4000(代理收入)+800(保守的估计有80个认证教员)+600(代理自己做家教的收入)=5400元. 5. 代理商经营策略: 当代理商拥有正式管理权限的时候,就可以独自管理站点的所有学员信息,如果是大学生代理本站就有很大优势。大学生代理可以在所有的家教信息中选择课时薪金高的、距离自己近的家教信息去做家教,做2份每个月仅做家教收入就有500元以上的收入,即免去了中介费还有自主选择权。再加上作代理的收入,那么大学生代理的收入(依据我们对部分大学生代理的信息统计)就可达到4000-6000元!(目前广州、深圳等沿海经济发达城市大学生代理商的盈利最高)
二.竞争分析
I.对手的特点 优点方面:
1. 便利性。三水家教中心机构为教员提供统一及集中地办公场地,为家长护送孩子进行家教提供了方便。
2. 近距离。三水市民若请家教时,则第一反应就找家教中心。 3. 服务性好。家教负责人对待家教对象及家长们服务体贴,照顾周到,也为其中的教员提供了许多教材资料准备。
4. 宣传力度好。当地家教中心都拥有相关的网站进行宣传,网络方面做得相当不错。
5. 客户资源多。由于三水家教中心机构在当地成立有一定的时间,再加上服务质量不错,所有抢先占有客户资源。 缺点方面:
1. 收费不合理。据市场调查情况,家教中心对收费严重存在着不合理性。就拿一对一的家教例子来说,对高中生每小时收费大约70元左右,教员从中拿30块左右;对初中生收取费用则是50元左右,小学则是10元左右(大部分是集齐六七个学生一起授课)。其中,对家长,对教员,榨取利润相当地夸张。
2. 教师水平总体低下。从家教中心网站了解到,教员主要是由专科生为主,少部分是本科生,少之又少的重本本科生组成的团队。因此,三水家教中心对教员的把关不严。
3. 教员与学生交流少。据某些教员透露,三水家教中心只允许教员教导相关知识,而其余方面话题不允许多透露。
4. 培训教员制度不完善。教员进行家教,则需要进行相关的培训。而家教中心缺乏专业的老师去引导与培训。 II.我们的优势 1. 投入成本低,工作轻松便捷。 我们团队以商学院为出发点,成立一个家教中心机构。启动资金会很少,初期主要资金会做为宣传所用,占用部分比较少,中期一有客户我们基本就可以开始盈利。
2. 经验的优势。我们商学院的学生当中许多有从事家教服务的历程,积累了丰富的经验,同时在服务中不断积累,形成了规范良好的素质,为客户服务一步到位。
3. 程序的优势。我们的家教网程序研发过程中,参考广州家教网、王牌家教、深圳家教网、学上家教网等优秀的家教网,积聚这些成果网站的经验于一身,让我们的管理更加简单,页面设计更加人性化, 4. 0风险创业。 我们按照客户需求收取微额的服务费用做为我们机构运行的资金。
5. 教员资源丰富,有专业培训老师指导。我们广商莘莘学子,成绩优异的学生很多,综合素质相当不错,若有进行适当地专业培训,就可以上岗出教了。

五、风险分析
总体来说,我们的项目属于低风险性项目。我们的投资小,面向的客户较稳定。
初期的上门家教项目,要打入市场可能不太容易,我们面临的主要风险在于客户是否能够接受我们。我们可以通过宣传,适当低廉的价格,以及诚信经营的保证和高效的服务打出我们的“品牌”,逐渐得到家长和学生们的支持,逐渐扩大影响、占领一定的市场。
为企业提供临时工的主要风险有两方面,一是对于企业来说:我们是否能满足他们的要求。为此,我们可以通过调查,加大对企业的了解,根据他们的利益需求,为他们提供恰当的人力资源。二是对于临时工来说:我们是否能为他们提供安全有力的利益保障和诚信温馨的服务。我们首先要告诉他们企业的具体情况。其次,由于他们大多都将是初次工作,我们可以提醒他们一些基本的交际礼仪,多鼓励和激励他们,让他们感觉到温馨。
对于开展补习班,我们的风险则在于是否能提供有能力,有素质,为家长及学生信任的教员。这需要前面的工作取得突破性进展。我们可以到那时再做具体分析。 PS: 风险解决方案

七、经营策略
1、短期:主要在于稳定性,对于既定的原则,方针,我们要严格遵循。经营管理的方法要根据人士安排做到配合协调,管理得当。兼顾各方利益,做到融洽和谐。具体包括:
①对客户:对于与客户协商的价格,要遵循收费标准,不轻易变动。并保证服务质量。

②对学生:尊重和保障学生的切身利益及人身安全。对他们的工资、获利不拖欠。
③内部组织结构:制定严格科学的规章制度。同时注重人性,和谐管理。

1,日常主要事务
1.接任务,人力的培训和调度。
请有经验的家教老师培训大一的学生成为教员,新的教员可以先教小学或初中的一些容易教的学生,有利于教员教学的上手,等教员有了丰富的经验后再教一些优秀的初中生或搞中生。请有兼职经验的同学对于要找兼职的同学进行培训,这样有利于保证公司提供临时工的的质量。
接到从业务开拓部来的任务或者家长企业直接来电话后,人力资源部联系教员或临时工,包车送教员或临时工到工作地点,记下工作地点,等工作结束后包车接教员和临时工回学校,保证教员和临时工的安全。

2.财务管理
成立事务财务部对整个家教中心的资金流动进行管理,使财务部独立于其他部门,让花钱的人和管里钱的人分开,任何活动所需要的经费都要向财务部提出字面申请,然后由财务部做出回应。主要工作包括:向客户收取服务费,向员工发放工资,回应各类活动的经费申请,总结会上向整个公司的汇报工作。

前期:建立机构初步的vi形象,机构早期发展的资金不多,因

3.统一家教成员的工作服,加深客户的印象,以达到良好宣传
4.定期组织家教带领客户(中小学生)集体出外活动,如游公园等,以机构名义带队织织,产生良好社会反映,同时加深客户对教员的认同感
后期:已经建立比较完善的vi系统,机构发展得比较成熟,资
金充足,也有了一定的声誉,这个阶段宣传只要是保持机构知名度 新增的宣传方式:

在家教中心开始正常运营之后,我们将会在开发兼职中心的同时,组织同学建立自己的家教兼职网站,在网站上的工作主要是提供我们的联系方式,与客户进行网络上的互动,还有

介绍我们公司的具体情况,让客户更加了解我们,信任我们。
5.寻求兼职岗位
寻求兼职岗位是在公司运营的过程中,由业务扩展部组织小组出去联系一些企业,让他们知道我们有提供临时工,并且争取能拿下他们忙季的临时工供给。记录下企业信息并且和企业保持长时间的合作伙伴关系。
6.事务总会的工作汇报和下阶段工作计划会议
每一个月开2次会议,定为每月的1号和16号晚上。各个部门对这半个月能的工作做汇报,并且总结经验。这主要是为了在创业的过程中不断地审视自己,看直接是否偏离了原来的计划轨道,也为公司以后能更好地发展快速的累计经验。为下一断时间做工作目标和计划。然后分配工作任务给各个部门,让公司的工作在不同的部门中,用同样的步伐前进。这样可以避免公司由于年幼而犯大的错误。 7.发放工资
由财务部为公司的所有员工发放工资,时间定为每月的15号和每月的最后一天。普通员工按工作时间来计算工资,发完普通员工的工资后有剩管理人员才有工资发。把剩下的盈利的70%按管理人员所占有的股份来计算发给管理人员。其他的30%留做公司的扩展资金和维护公司正常运行。

第一阶段:逐渐建立起运转正常,发展健康的家教中心。并通过积极联系

第二阶段:在一阶段工作取得一定进展(约有教员50名)后,开始联系
和调查企业情况,沟通成功后,在校内招收临时工,开始提供兼职岗位。家教市场进一步扩大。在三水占有市场。
第三阶段:获得足够的盈利及有相当规模的客户(1000名左右需要请外交教的学生)后,选择适当的场地创办补习班,并逐渐吸纳三水以外的客户,构建网站,为网络家教做准备。 第四阶段:客户庞大,声誉良好。开发网络平台,开展在线网络家教,视 频辅导等项目。
