• Quão grande é a diferença de custos entre a DJC e a planta de Sunnyvale da American Connectors? Justifique com evidências sua avaliação.

A diferença de custos considerando que a planta da DJC esta baseada no Japão é de 22,8% menor com relação ao custo da ACC.

Para fazer um analise anulando a diferença entre os mercados é utilizada a tabela de índice de custo US / Japão:

Se a planta da DJC começa a produzir nos EUA a diferença seria de -40,1% menor com relação ao custo da ACC, isto utilizando os índices de custo dos EUA com relação ao Japão.

• Quais são as fontes dessas diferenças? Em que percentual cada possível fonte explica a diferença total? Quais as evidências de sua avaliação?

O melhor cenário para analisar as diferenças seria no cenário em que a DJC começa a produzir nos EUA para excluir da analise o impacto da diferença dos custos dos fatores de produção no Japão com relação aos EUA. Só o fato de começar a produzir nos EUA geraria para a DJC uma redução nos custos de 22% (20,2 vs 26,1).

Na seguinte tabela foi inclusa duas colunas, a primeira que apresenta a diferença de valor no custo unitário por tipo de custo, e a segunda coluna apresenta quão importante é este tipo de custo para explicar a diferença de custo de 13,55 USD por cada 1.000 unidades produzidas.

As principais fontes de diferença de custo são:

• Mão de Obra: Explica 45% da diferença total do custo da DJC com relação a ACC. As possíveis principais causas são: a. Baixo nível de estoques (Raw Materials, WIP, Finished Goods), que requer menos pessoas dedicadas à movimentação de material b. Maior nível de especialização de mão de obra direta (MOD), porque a DJC tem um portfólio menos complexo c. Processo produtivo mais eficiente devido a especialização e padronização • Depreciação: Explica 24% da diferença total do custo da DJC com relação a ACC. As possíveis principais causas são: a. Menor nível de investimento em bens imobilizados, consequente de ter um portfólio menos complexo b. Maior utilização da capacidade instalada da DJC (75,4%) em relação à ACC (30,2%) gerando uma menor alocação de custo fixo de depreciação por cada unidade produzida. • Matérias Primas Produto: Explica 16% da diferença total do custo da DJC com relação a ACC. As possíveis principais causas são: a. Utilização de materiais menos custosos, por exemplo, ouro na fabricação dos conectores, que é utilizado só nos componentes que apresentam essa necessidade b. Maior qualidade no processo de produção o que gera um menor desperdício de material

• Quão séria é a ameaça da DJC para a American Connectors? Quais evidências fundamentam sua resposta?

A ameaça da DJC no momento de começar a produzir nos EUA é muito alta para a American Connectors, nos segmentos do mercado onde eles sejam concorrentes diretos, por exemplo, conectores padronizados produzidos para qualquer tipo de cliente. Para os conectores que demandam qualquer nível de customização a ameaça não é relevante, pois existem outros critérios ganhadores de pedido que não é o custo.

A ameaça é forte tendo em conta que só o 15% dos pedidos da ACC são customizados. Tal vez isto seja mitigado no sentido que a ACC tem um maior número de SKU’s que tal vez não são parte do portfólio da DJC ou que pelo volume ou investimento necessários para desenvolver estes SKU’s não representem um mercado atrativo para a ACC.

Evidencias da ameaça no mercado de conectores padronizados:

• Menor custo unitário que foi apresentado na pergunta 1, sendo o custo um dos principais critérios ganhadores de pedido. • Qualidade: Maior consistência na fabricação do produto • Velocidade na entrega do produto, a DJC é capaz de entregar um produto num dia, devido ao processo automatizado da planta

• O que a administração da American Connectors na planta de Sunnyvale deveria fazer?

• Melhorar controle de qualidade, começar a fazer nas operações em todo o processo não fazer só na inspeção do produto final • Analisar das fontes de improdutividade explicadas não pela estratégia de operações aspectos a melhorar em relação a sua utilização de recursos de mão de obra e equipamentos com o objetivo de diminuir seus custos unitários. • No desenvolvimento de novos produtos ter em conta a utilização só de materiais de alto custo com ouro nos casos necessários e a utilização de uma quantidade de materiais de embalagem similar â utilizada pela DJC. • Aproveitar o conhecimento do pessoal da engenharia no desenvolvimento de novos produtos no desenho de processos de produção com maior nível de eficiência.
