Case Study Analysis
The lack of training and skill of ABC, Inc newest recruiter lead to a situation that would cost the company its reputation and the recruiter its job, and there might not be enough time left to fix the pending issues. The company’s newest recruiter Carl Robins got a very rude awakening when he realized that he might not be able to fulfill his promises to his direct supervisor and he could lose his job as a result.
Background
Carl Robins is the campus recruiter for ABC, Inc. He recruited new hires to work for Monica Carrols who is the operations supervisor. The new hire orientation schedule was dated. Robins assured Carrols that everything would be done in time. Robins later realized that some of the trainees did not have completed applications and neither were their transcripts on file. In addition, none of them had been to the clinic for the mandatory drug screen. He searched for the orientation manuals only to find three copies with several pages missing from each. He got frustrated after visiting the orientation room because it was booked for the entire month of July by Joe who is from the technology services for the new databases software implementation. Robins is stressed over the matter and does not know what to do next.
Robins has not followed up on the schedule because some of the trainees have not been to their drug screening. He will let Carrols down after assuring her that all will be well by the scheduled date, and that is why he is panicking. He is afraid of what could happen to him when Carrols finally realizes that the schedule cannot be successful. Yet it was Robins fault. If he had consulted with others, he would have known of the already scheduled seminar and postponed his. Robins does not have any idea of any solution to his problem. Key Problems
The key problems in this case include the trainees lacking completed applications and their transcripts lacking in the file. This would mean that the training had not even begun since it would have been impossible to carry out the training with some trainees missing their applications and transcriptions missing in the file. It is a problem since Robins had already assured Carrols that by that date the training would have begun. This would mean he was in a situation to lose the trust he had gained from her. He is also going to create a very awkward situation for the newly hired trainees.
According to Durkin (2011) A new employee comes to an organization with mixed feelings of excitement for a novel experience and trepidation. After you hire or introduce a new member to any group, the orientation process sets the scene for the relationship, as well as the expectations for a mutually beneficial association. (p.25).
Second problem was that not all the trainees had been sent to the clinic for the drug screening. This meant that the major part before the training begins had not even been carried out. The training cannot be carried out if not all the trainees have been screened for drug use, which is a mandatory activity. The trainees knew about the schedule therefore must have been let down by the turnover of events then. They also may end up not trusting Robins who had carried out the recruiting exercise. If they will not trust him and he loses the trust of Carrols had on him then the entire ABC, Inc. might end up losing trust in him further accelerating the problem and endangering his work. He is at a risk of losing his job if he does not find a solution to these problems.
A third problem encountered in the case is that of missing copies of orientation manuals since Robins only found three copies of them and they still had some pages missing. This means even though he decided to issue out the manuals they would not be enough and would not have all required information due to the plucked pages. The fourth problem that is observed in the case is that the orientation room is already being set up with computer terminals by technology services. In addition to this, room is reserved for an entire month for computer training seminars for the new database software implementation. It is already scheduled and written in the scheduling log. This makes the entire situation even harder since the room that should be used is not available for the next one month yet Robins was already committed to training of the new trainees. It means that the training cannot continue for at least the next one month, yet they were scheduled to start working soon after the training was complete.
It is a problem that the entire schedule will not take place yet Carrols had called to confirm if the training schedule, the orientation, the manuals, policy booklets, physicals, drug tests, and a host of other issues, which he was meant to coordinate for the new hires. He had confirmed that everything would be arranged in time. Letting her down after all, the effort she had made to contact him would be such a problem he had to face. He panicked but does not have any good solution to it. He is putting the company in a risk of running short of new employees since the recruitment may end up being unsuccessful. This could cause company to lose production time, and potentially be unable to meet their business obligations. Alternatives
There are alternatives possible in this case. Robins could opt to hire a hall from anywhere else instead of relying on the one available in the company since it is already in use. This could create a huge expense for the company. According to Williams (2011) the average new hire (entry level) takes approximately 32 hours to hire at a cost of $2,800 per new hire (man-hour costs).(p.20). It also would take a lot of time before getting a hall, and for him to look for one he must need some assistance. This will require more personnel in the field yet the job was assigned to him. Another alternative would have been cancelling the schedule until the room was free to be used. All he needs is an immediate solution that will save him from being mistrusted and not a solution that could add problems to the already existing ones. Waiting for the room to be free would have meant waiting for a full month, which would have brought a lot of trouble between him and the company. The other alternative that could have been used is that of carrying out the training outside since the room was in use. However, this is not recommended, since it would have distracted other activities in the company, and some training would have been impossible without a room. For example, the drug screen cannot be carried out outdoors. Proposed solution
The solution proposed for this case is that of practicing good communication skills. Robins will have to discuss with Joe on how they can schedule the training session at least for a day. This will mean Joe and his group foregoing a day of the seminar and making it the training day. Good communication skills play an important part in any form of business. In this case, it will help in solving the main problem Robins is faced with. Good communication is important in building effective teams and managing the performance of the team members. They play a crucial role in problem solving in most situations especially during times of high workplace stress; therefore will apply quite well in the case. Good communication is also essential to build effective relationships with each other.
If Robins discusses the issue of them having to share the hall with Joe it would maintain a good relationship between them other than Robins just using the room without talking to Joe who had already scheduled a something else. He could also use the communication skills to explain to Carrols about what happened. The first required step in good communication is listening effectively. Recommendations
Robins need to be honest and communicate this with Carrols, and ask for her help because he is new at this and need help badly. This problem could not only cause problem for the company, but could also his employment. On Carrols end, there is still time to come together and maintain company’s reputation. Robins and Carrols need to request some help to get out of this ordeal. Robins possibly needs to be supervised from here on after, and report back to his immediate supervisor for updates on his progress. It is time for Robins to practice sound communication skill. Robin should contact each trainee on by one, and explain what is required of them. He should ask Carrols to help him send all of the trainees to a drug test. He also needs to ask the trainees to complete their application and send their transcripts. He need to make a check list of all the trainees and all the requirements needed. Then he should check off the requirements that are met. After this he should concentrate on the trainees who are most behind on their requirement. In conclusion, it’s no use for Robin to panic in this situation. He need to show his superiors that he could be trusted and can handle his job in professional manner. It is time for Robins to use the resources available to him and make a productive use of communication skills, take full responsibility and most importantly sort this problem out in a timely manner. If he can get out of this he will solidify his position as a recruiter and gain the trust of his company.
