QUESTION 1 :
Comment l’orientation client aide-t-elle 3M – dont la culture organisationnelle, depuis l’origine de la société, est profondément marquée par la technologie – à améliorer ses performances aux niveaux marketing et financiers?

Les 50 000 produits de la compagnie sont innovants et se vendent dans environ 200 pays. L’entreprise a continuellement su mettre en place et lancer depuis ses origines des solutions innovantes destinées à faciliter la vie de ses clients. L’orientation client de la compagnie permet de créer une loyauté à long terme et un partenariat durable avec le client. En d’autres mots, 3M vise à développer une stratégie défensive. Cette stratégie défensive s’illustre par une mesure de niveau de satisfaction Six Sigma qui consiste en mettre en place des méthodes d’analyse des besoins de ces marchés. De plus, lors de l’expansion des dernières années au niveau international, qui s’est effectuer sous forme d’acquisition, on sous-entend qu’il possédait déjà une certaine base de données client à l’étranger, qu’il ont du adapter et modeler au système 3M. Ceci leur donne un avantage en réduisant la compétition, mais aussi en établissant rapidement un lien avec une clientèle qui sans cette acquisition aurait été difficilement réalisable.

De plus, le centre d’affaire 3M est un extranet sécurisé qui permet au client pré-autorisé de faire ces achats en ligne, de trouver diverses réponses à leurs questions en communiquant avec l’entreprise et de collaborer avec des secteurs d’activités d’intérêt mutuel.

De même, afin de garder leur avantage compétitif premier, l’innovation, 6% de leur revenu (revenu = 25.5M en 2008, 30.2M en 2010) est réinvesti dans la recherche et développement. Si nous le comparons à la moyenne américaine, nous tombons à 3.5%, en haute technologie 7% et finalement en pharmaceutique on parle plus de 15% (exceptionnellement certaines compagnies investissent 43% comme Allegra).

La personnalisation des produits réside dans le fait qu’ils accompagnent les consommateurs dans la vie de tous les jours, ils se sont intégrés dans six secteurs d’affaires variés: santé, transport & industrie, bureau, affichage & graphisme, électronique et télécommunication, santé & sécurité & protection. Cette diversification des secteurs vient réduire le risque financier de la compagnie. De plus, leur présence prépondérante sur la scène internationale contribue aussi à faire diminuer l’amplitude de ces différents risques financiers.

Pour poursuivre au niveau financier, la valeur à vie du client est un facteur à considérer. Suite à différents types de mailing de masse avec différentes stratégies, ils ont réussi à obtenir un taux de retour de 24% pour certains produits tel que Filtreteä air. Un taux de réponse élevé permet de voir que les clients de 3M sont attachés à cette entreprise et souhaitent y retourner pour de futurs achats. De plus, un bon moyen financier de fidéliser ces investisseurs est de leur versé un dividende intéressant. Présentement, 3M offre un dividende de 59 sous par rapport à 51 sous en 2009. Ce versement de dividendes en situation d’instabilité économique rassure certains investisseurs qui auraient autrement vendu leurs actions 3M.
QUESTION 2 :
De quelle manière peut-on mettre en place un processus d’amélioration permanente sur le plan marketing afin d’accroître l’orientation client de l’entreprise

En raison des nouvelles tendances sur le marché, les dirigeants cherchent aujourd’hui à être plus compétitifs sur le plan marketing, plutôt que sur le plan du leadership technologique, qui ne suffit plus à satisfaire les exigences de croissance et de rentabilité de l’entreprise. De ce fait, l’entreprise a entamé plusieurs démarches pour augmenter son expertise en marketing; tel que la mise en place de son Marketing Leadership Development Program.

Un exemple concret d’un processus d’amélioration de la relation client peut être perçu en France. Dans ce pays, 3M a implanté le système Seibel CRM, un centre d’appel couplé avec un logiciel de base de connaissances qui permet de rediriger le consommateur, lors de ses prochains appels au même interlocuteur. Ainsi, le service à la clientèle est plus efficace, diminue les pertes de temps et renforce le sentiment de confiance du client. De plus, notons que les conseillers sont formés et spécialisés dans certains domaines afin de répondre de manière concise et pertinente aux questions des clients. Ceci est important afin de ne pas perdre de clients au main de la concurrence suite à des mauvaises réponses ou un mauvais suivis. Cette stratégie d’amélioration du service à la clientèle, commence à être étendue à plusieurs divisions de la compagnie, comme au Mexique, et pourrait être appliquée à l’ensemble des pays où 3M offre ce type de service.

Selon la matière vue en classe, différentes techniques peuvent être utilisées pour mettre en place un processus d’amélioration permanente du plan marketing de la compagnie 3M. Concrètement, nous ne trouvons pas d’autres solutions afin d’améliorer l’expérience client puisque nous n’avons pas accès au centre d’affaire étant donné l’accès réservé aux clients directs de 3M (3M étant une entreprise qui opère dans le B2B). Ces solutions auraient pu être: un dossier client en ligne, des offres personnalisées, etc., améliorant ainsi l’expérience client.
QUESTION 3 :
Quel rôle les indicateurs marketing jouent-ils dans l’amélioration apportée au processus d’orientation client au sein de l’entreprise.

Avec l’amélioration du processus d’orientation client de l’entreprise, les indicateurs marketing, tels le Customer Lifetime Value, prennent de plus en plus d’importance, car ils permettent de mesurer et d’orienter les décisions marketing. Le taux de rétention (r) et le taux d’actualisation (d) sont des variable qui font partie calcul du CLV; la compagnie peut ainsi connaître l’impact de ces deux leviers dans ses opérations, et accroître de façon plus significative sa marge client (m).

Le calcul de la CLV n’est toutefois pas le seul indicateur à la disposition de la compagnie, et celui-ci doit être combiné à d’autres indicateurs comme l’analyse du portefeuille client, afin de fournir une vue d’ensemble plus complète des clients. En d’autres mots, cette analyse permet de segmenter les différents clients de l’entreprise et de déceler les déséquilibres. La connaissance plus approfondie de la structure de sa clientèle permettra à la compagnie de mesurer l’impact de l’amélioration de son orientation client plus en profondeur.
Ces indicateurs permettent également d’améliorer la stratégie relationnelle de l’entreprise sur trois plans; soit au niveau de l’excellence opérationnelle, au niveau du leadership de produit, et au niveau de la connaissance intime du client. La pertinence des données recueillies par la compagnie lui permet de créer la combinaison de ces trois plans la plus appropriée, afin d’être efficiente et efficace auprès de sa clientèle.

L’entreprise opère un passage des 4P du mix marketing aux 4C du marketing relationnel. En d’autres mots, l’entreprise se concentre: sur le client, par le Growth Driving Initiative qui vise à offrir de meilleures réponses à leurs besoins; sur le coût, d’acquisition des nouveaux clients par le biais de qui des expansions; sur le confort du client par les avancés à l’interne qui ressort des processus d’intrapreneurship; et la communication de ses produits par un leadership marketing.

...Abstract . 3M Corporation History of the 3M Corporation What started off as a small company in the Lake Superior Town of Two Harbors, Minnesota in the year 1902 – 3M has grown into a worldwide corporation with companies in over 60 countries. Things seemed bright in June 1902, when Two Harbors attorney John Dwan drew up articles of incorporation and added his $1,000 to that of other charter board members, meat market owner Hermon Cable, Dr. J. Danley Budd, the city’s leading physician, and Duluth and Iron Range Railroad executives William McGonagle and Henry Bryan (3M Corporation, 2015). The five men set out looking for the next new product. They wanted to mine a certain type of mineral deposit (Corundum) to use as an adhesive for grinding-wheels. Corundum was in demand as the premier abrasive for grinding wheels, sandpaper and other items to polish, shape, sharpen and decorate items produced by America’s increasingly industrialized economy. This new source of corundum was greeted jubilantly; the only other North American source was in Ontario. The problem – one that surfaced after the company had incurred a large start-up debt – was that the corundum was not there on Lake Superior’s Minnesota north shore. What was there was anorthosite, which is useless as an abrasive (Bishop, 2005). So within a couple of years of its founding, 3M had tons of mineral for sale, no customers and was all but bankrupt.
